Why it happens

The root cause — in plain English.

Three causes, always in this order. One: your money pages target informational keywords ("what is solar") instead of commercial ones ("solar installer Glasgow"), so even when they rank they don't convert. Two: 40-60% of your URLs are not indexed because of thin content, duplicate templates or crawl-budget waste. Three: your domain has no topical authority — fifty unrelated blog posts is signal noise, not signal. You don't have a content problem; you have a focus problem.
How we diagnose it

The first three things we check.

We start with Search Console: pull all queries with impressions, sort by commercial intent, and find the gap between what you rank for and what would actually generate revenue. Then we run a log-file analysis to see what Googlebot is actually crawling — usually the answer is "your archive pages." Last we audit the top 10 commercial pages for E-E-A-T signals: author, date, original photography, schema. That tells us whether you need new content or to fix the content you have.

Top-three organic results take 80% of clicks for commercial queries — every month off page one is a competitor compounding their lead, not a static gap.
